Individuals Are Moving Faster with AI than Their Organizations

There's a striking gap hiding inside the latest AI research and it's worth paying attention to if you lead a business.

According to the 2026 State of AI for Business report, only 25% of organizations have reached the Scaling phase of AI transformation. Meanwhile, nearly half (47%) are still piloting, running limited experiments, while 28% are still getting their bearings in the Understanding phase.

That might sound like steady, reasonable progress but organizations lag well behind individual workers.

Employees Are Ahead

Earlier data from the same report shows that 53% of individuals say they're personally at the Integration or Transformation stage of AI adoption, using AI fluidly as part of their daily work.

They've figured out how to use these tools. They're saving time, moving faster, producing more. But the organizations they work for still haven't built the structure to turn all that individual capability into something scalable.

The Middle Market Is Stuck

The data gets even more interesting when you break it down by company size.

  • Small firms (where a founder can just decide): 32% have reached Scaling
  • Large enterprises ($1B+ revenue, with dedicated AI teams): 30% have reached Scaling
  • Middle market firms ($50M–$500M revenue): only 14–16% have reached Scaling

Mid-size companies appear too big for one leader to simply mandate AI adoption across the business. But they're too small to have a dedicated AI function with the bandwidth and expertise to drive it systematically.

As a result, they stall.

What This Means for Your Organization

If you're stuck somewhere between understanding the opportunity and acting on it, you have company. But the data suggests that staying there carries real risk as peers on both ends of the size spectrum pull ahead.

So what you need to do now is take the next step: Address how your organization can build the systems, governance, and culture to scale what's working.
